When to Hire Your First DevOps Engineer vs. When to Outsource

Here's a framework for matching the model to your actual infrastructure workload, not your anxiety about the next outage.

Most engineering leaders don’t decide to hire a DevOps engineer. They decide after a deploy fails at 2 a.m. and nobody on the team knows why, or after the third week in a row spent hand-fixing a broken CI pipeline instead of shipping product. By the time the question gets asked out loud, it’s already overdue.

But “hire or outsource” isn’t really the right frame. It’s a false binary that leads to two expensive mistakes: hiring too early and burning a headcount on infrastructure work your product doesn’t need yet, or outsourcing to a generic agency that treats your systems as a ticket queue instead of a product to be owned. The real question is narrower: what does your infrastructure actually need done, how often, and at what level of judgment.

Here’s how to answer it.

The Real Cost of Hiring In-House

A full-time DevOps hire is a bigger bet than the salary line suggests.

On compensation alone, the range is wide and rising. US market data puts DevOps engineer base pay between roughly $130,000 and $161,000 depending on seniority and source, with senior engineers regularly clearing $170,000 in base and total compensation pushing past $200,000 once equity and bonuses are in the mix. Demand isn’t slowing down either: job postings for DevOps roles have grown around 18% annually since 2020, and the global DevOps market is projected to reach $25.5 billion by 2028. You’re not hiring into a quiet market.

Salary is also the smallest part of the real cost. A single DevOps hire needs:

  • Onboarding and context-building time. Someone has to teach them your architecture, your incident history, your vendor quirks. That’s weeks of senior engineering time, not free.
  • Backup coverage. One person means one point of failure. If they’re on leave or they leave the company, on-call coverage, deploys, and incident response all sit exposed until you backfill.
  • A widening skill surface. Modern infrastructure work spans cloud architecture, CI/CD, container orchestration, observability, security, and increasingly cost governance (FinOps). One generalist can’t be excellent at all of it. As systems mature, most teams end up needing two or three specialists to cover what one “DevOps engineer” job title implied they’d get.
  • Retention risk. With demand this high and skills this portable, a single strong hire is also a single resignation letter away from leaving you exposed again.

None of this means hiring is wrong. It means the decision should be made against actual, recurring infrastructure load, not against anxiety about not having “a DevOps person.”

The Real Risk of Outsourcing Badly

Outsourcing has its own failure mode, and it’s just as common: treating infrastructure as a commodity service instead of a product that needs an owner.

The generic version of outsourcing looks like this: a vendor spins up your environment, hands over credentials and a support ticket portal, and disappears into a queue. When something breaks, you wait for a response. When you need architectural judgment, you get a script.   4. Compliance requires an accountable, named individual. Certain regulatory and audit frameworks expect a specific person accountable for infrastructure security and compliance controls, not a rotating support desk.

If two or more of these are true, the math usually favors a hire, or at minimum a hybrid model where a core in-house engineer is backed by outsourced specialist depth.

Signals Outsourcing Is the Better Call

Outsourcing wins when the work is real but not yet constant, or when you need senior judgment without a senior-sized headcount commitment. That’s most MSMEs undergoing digitization, and most SaaS and fintech teams before they hit meaningful scale. Specifically:

  1. The need is bursty, not continuous. A migration, a security audit, an infrastructure overhaul, a compliance push. These have a beginning and an end. Hiring a full-time engineer for project work means paying a salary for idle time on the other side of the project.
  2. You can’t yet justify senior-level compensation. Platform-engineering-grade judgment costs $150K+ in most mature markets. Early-stage and mid-market teams often need that level of judgment applied a few hours a week, not five days of it, and a fractional or embedded model prices that correctly instead of forcing an all-or-nothing hire.

What’s your actual weekly infrastructure workload, in hours, not anxiety? If it’s under 15 to 20 hours a week of senior-level work, you’re very likely overpaying by hiring full-time. If it’s a full-time job’s worth of work today and growing, hiring is probably cheaper than it looks once you account for agency markup on continuous engagements.
